Description
This course contains the use of artificial intelligence.
A project that finishes on time and over budget is usually described as a cost overrun. It is almost never that. It is an estimate that was wrong on the day it was made, and nobody could say so out loud.
Where project budgets actually break
The estimate covered the visible work and missed the overheads, so it was wrong in the direction everyone recognises and nobody flags. People were costed at headcount rather than at real availability, so a person who is on your project 40% of the time was budgeted as though they were not. A variable cost line — cloud, tools, licences, contractors — grew quietly because no one owned it. And the contingency was set at a round number chosen because it felt reasonable rather than derived from anything.
Then the variance report explains what happened rather than why, and the next project repeats it.
How the course is built
Forty lessons in five parts. The financial model first, twelve lessons, because a project budget that is not connected to the company’s model is a document rather than a plan. Efficiency metrics, business modelling, process economics and the black holes where money disappears quietly, the strategy pyramid, budgeting as a decision tool, the four perspectives of measurement, and Lean applied to financial process.
Then the budgeting method itself: what can be budgeted, how to link a budget to strategy, how to calculate a return, and the cost lines everyone underestimates — people, training, tools and the overheads that appear after approval.
The project budget, the variable line and the cost of people
Then ten lessons on the project itself, focused on the financial elements of PMBOK 7. The business case and cost-benefit analysis that decide funding, documented assumptions which is where budget arguments are settled six months later, the resource matrix that generates most of your cost, the three stages of a budget, contingency under uncertainty, and controlling spend against plan with escalation that happens before the overrun is news.
Then six lessons on variable cost control, taken from FinOps. Reading a technology bill, allocation and chargeback, tagging, rightsizing and commitments, and unit economics per user and per feature. This is the fastest-growing and least-owned line in most modern projects.
And finally the people line: FTE against headcount, real workload analysis, demand forecasting, the optimisation levers, and total rewards as the honest full cost of a person.
